Transform Culture with Dialogue Series Conversations

Transform Culture with Dialogue Series Conversations

By Sandra Greene, CCXP

When employees tell you everything’s “fine,” but your survey scores say otherwise, it’s time for a different kind of conversation. Organizations invest heavily in engagement surveys and feedback tools, yet many still face the same challenge: employees don’t feel truly heard. When people fear repercussions or doubt that change will happen, they withhold the insights leaders need most.

That’s where Dialogue Series comes in.

A Dialogue Series is a series of structured small-group guided conversations that provide a confidential, psychologically safe environment where employees can openly share what’s working and what’s not, without filters, politics, or fear.  We uncover the lived experiences behind the data: the friction points, the cultural nuances, and the untapped opportunities for improvement.

Originally developed by Roger Pugsley, this award-winning format has helped organizations truly listen to their people. I’m grateful to have learned the techniques from Roger and to continue using them with my clients. In Roger’s words, “The Dialogue Series sessions are by far the most powerful conversations I have ever managed for engaging employees and gathering actionable insight.  Sandra is a proven facilitator for these wonderful conversations”.

Each session explores one key topic at a time, such as:

  • Alignment to mission, vision, and values

  • Tools and resources employees need to do great work

  • Expectation gaps that create frustration for customers or colleagues

  • Trust, accountability, and where communication breaks down

Why it works

Neutral, outside facilitator: Employees open up differently when they aren’t speaking to leadership or HR.

Anonymized insights: Leaders receive clear information without exposing individual voices.

Patterns in Action: insights take different perspectives into account to reveal patterns, motivations, and practical steps to improve both experience and organizational collaboration.

Session Timing: Decision-makers have the opportunity to show visible action on the insights shared, which strengthens trust, engagement, and momentum for future conversations.

What employees gain:

  • A safe and confidential space to be heard

  • Confidence that their input drives real decisions

  • A sense of ownership in improving the workplace.

What organizations gain:

  • Deep insights that don’t surface in traditional surveys. Frustrations employees vent about behind the scenes are brought to those who can act on them

  • Clearer prioritization of actions that meaningfully improve engagement and productivity

  • Increased trust and transparency between employees and leaders

Clients often say the same thing, “We would never have known this without the Dialogue Series.  Now the Leadership team can focus and fix it.”

As one client said, “Sandra ran dynamic & engaging sessions, quickly establishing trust with our staff & helping them surface business issues/priorities & identify ideas to address gaps. Her use of engagement and prioritization best practices provided tools our staff will continue to benefit from“.

It’s amazing what people will share when they know it’s safe, and how much clarity that brings to decision-making. Employees who feel heard don’t just show up; they show up differently.
